Why system prompts drift
Teams often append rules every time a failure appears. Contradictions pile up (“be concise” next to “explain every step”), and the model starts hedging or ignoring parts of the instructions. The fix is a review process, not a longer prompt.

Review checklist
- One primary job — Can you state the system role in one sentence?
- Conflict scan — Highlight any pair of rules that pull in opposite directions.
- Output contract — Is the required format (fields, language, length) stated once, clearly?
- Out-of-scope — What should the model refuse or escalate?
- Examples — If you include few-shot examples, do they match the contract?
Regression set
- Collect 5–10 real prompts that previously failed or succeeded.
- Run them against the old system prompt and the candidate revision.
- Score only pass/fail on the output contract — not “sounds smarter.”
- Keep the shorter prompt when scores are equal.
Versioning habit
Store system prompts in git (or another versioned file) with a date and a one-line reason for each change. Roll back when the regression set gets worse. Do not edit production prompts only inside a chat UI without a copy elsewhere.
